Financial Management

What is a fractional CFO, and which companies need one?

A fractional CFO gives a company CFO-level financial management without a full-time hire. The value of the model is not the hours spent but the system that stays in the company afterwards.

A fractional CFO is a working model in which a company meets its need for CFO-level financial management for part of the week or month, without employing a full-time Chief Financial Officer. The terms part-time CFO, outsourced CFO and CFO advisory describe much the same arrangement.

The essence of the model is not time-sharing but a clear scope. A fractional CFO identifies the financial questions the company cannot answer, builds the system that answers them regularly, and makes sure the company’s own team can keep that system running.

What does a fractional CFO do?

The work depends on the company, but it usually covers:

  • Cash visibility: a plan that shows where cash will tighten in the coming weeks. The most practical tool for this is a 13-week cash flow model.
  • Budget and forecast: an assumption-based plan compared with actuals every month.
  • Management reporting: a small set of indicators reported with the same definitions every month.
  • Financing and bank relationships: consistent, timely information for lenders.
  • Decision support: working out the financial effect of decisions on a new facility, machine or branch, pricing, hiring or structuring before they are made.

Which companies is it right for?

Situation Why it fits
Bookkeeping works, but management never sees a regular financial picture What is missing is a decision system, not records.
The company is growing and cash needs are getting complex Growth ties up working capital and raises financing needs.
Banks, lenders or shareholders need more systematic communication Consistency of information drives trust.
A system needs to be built and handed over to the in-house team The model is designed for building and handing over.
The company is going through a difficult period (cash squeeze, debt restructuring) Intensive financial management is needed for a short time.

In large organisations where a full-time CFO already has a full daily workload, the model usually works as a temporary bridge.

Fractional CFO versus accounting services

Accounting records transactions and meets statutory obligations. A fractional CFO uses those records to support forward-looking decisions. The two are complements, not alternatives: the quality of the records sets the quality of the financial management built on top of them.

How does an engagement start?

A sound start usually has three steps:

  1. Review the current state: reporting, cash visibility, budget and the closing process.
  2. Set priorities: which problem is solved first (usually cash).
  3. Establish the rhythm: which reports are weekly, which are monthly, and who owns them.

Frequently asked questions

How many days does a fractional CFO work?

There is no fixed rule. Intensity is higher while the system is being built; once it is in place, the work tends to centre on the monthly close, management meetings and specific decisions.

Is a fractional CFO an employee of the company?

Usually not. The work is done under a service agreement, but the fractional CFO acts as part of the company’s finance function and takes responsibility for running the system that has been built.
